I recently sat down with Nick Kaplan to debrief NRF 2026. After 25 minutes of dissecting the floor at the Javits Center, one thing is clear: the retail industry is currently caught between a "Buzzword Fever Dream" and a fundamental shift in how value is created.

1. Buzzword Fatigue is Real

Every few years, the retail industry falls in love with a new phrase it doesn't quite understand. This year? It’s "Agentic Commerce." Walk the floor and you’ll hear it in every booth. But here is the problem: when everything is "agentic," nothing is. Brands are rightfully confused. They are being bombarded by repetitive jargon that obscures actual utility. My advice? If a vendor can’t explain how their "agent" reduces your CAC or increases your LTV without using a dictionary, keep walking.

2. The Innovation Hub: Where the Real Work Happens

While the massive booths were busy shouting about the future, the Innovation Hub was actually building it. We saw a shift toward practical, "blue-collar" AI.

Take a company like Marpipe. They aren't trying to boil the ocean; they are focused on the unglamorous but essential work of optimizing product feeds and creative testing. In 2026, the winners aren't the ones with the most "visionary" slide decks—they are the ones using automation to fix the broken data links between their catalog and their ads.

3. The Four Ages of Commerce

We spent a lot of time tracing how we got here. It’s helpful to look at the macro-evolution of the industry:

  1. The Age of Presence (1990s): "Do you have a website?" Showing up is enough.

  2. The Age of Efficiency: Might call this "Age of Amazon." Focusing on the supply chain and margins.

  3. The Age of Social: Brands are media companies. Winning through community and influence.

  4. The Age of Intelligence (Today): This is the pivot point.

We are moving from demand fulfillment (how do I service the demand?) to demand prediction (how do I use AI to predict and create the need?). This isn't just a tech upgrade; it’s a total reshaping of retail jobs and processes.

4. A Plea for Patience and Boldness

We are living through a period where Google and OpenAI are dropping major announcements every other Tuesday. It’s exhausting. For both brands and vendors, the "noise-to-signal" ratio has never been higher.

The Strategy for 2026:

  1. Verify Everything: Don't take a vendor’s "AI-powered" claim at face value. Demand the data.

  2. Flex Your Budget: Stop locking 100% of your tech spend into rigid, three-year contracts. You need an "experimentation fund" to test these emerging integrated solutions.

  3. Lower the Barriers: The irony of 2026 is that while the supply chain is more complex, the barriers to starting a business are lower because of integrated AI tools. This means your competition is coming from places you haven't looked yet

THE BIG IDEA

NRF 2026 proved that the "Age of Intelligence" is here, but it’s messy. It requires moving from a mode of demand fulfillment to demand prediction.

The era of being a "fast follower" is over. In 2026, if you aren't adapting, you're already legacy.

Wow! NRF 2026 was a great time to be in NYC for the Watson Weekend LIVE!, presented by Radial event at Asylum NYC on Sunday, January 11th, 2026. There, I gave the evening’s keynote, which touched on the following themes:

  1. Remembering the story of David and Goliath and the lessons it taught us — in particular, why Goliath lost. Spoiler? If you’re big and slow, you are just a target.

  2. How that applies to us all in this era we find ourselves in. 2025 seemed to be a year of fear for many. The script be flipped in 2026.

  3. Quite a number of Davids seem to forfeit their advantage by freezing up when they should be acting. As the character Andy Dufresne said in The Shawshank Redemption, “Get busy living, or get busy dying.”
